The Couchsurfing Project was started by Casey Fenton in 1999. Fenton came up with the idea after getting a cheap flight from Boston to Iceland. He sent out an email to 1,500 University of Iceland students, asking if he could stay with them. He got 50 offers for accommodation. On his way back, he started thinking about ideas that would lead to the creation of the Couchsurfing project. The project was launched as a public website in January 2004. However, in June 2006, the project faced several computer issues which caused the loss of a significant portion of the database.

A Couchsurfing Collective in Montreal successfully replicated the website, completing the re-launch in just 4 days instead of 10. The project gained widespread media attention following its re-launch. In August 2011, Couchsurfing announced its transition into a for-profit B-corporation with investments from Benchmark and Omidayr Investments. The Board of Directors, comprised of the four founding members with their unique specialties, offers guidance and expertise to Couchsurfing.

The Board of Directors, consisting of Casey Fenton, the founding Director, Daniel Hoffer, the co-founder and CEO, Sebastian Le Tuan, another co-founder, and Leonardo Bassani da Silveira, also a co-founder, shapes the organization’s vision. Casey Fenton, also known as the “Inspirer,” is responsible for conceiving the Couchsurfing concept and contributed to website design through his expertise in computer sciences and programming. In 2011, Daniel Hoffer assumed the role of Couchsurfing’s CEO.

He first worked closely with co-founders Casey Fenton and Sebastian Letuan in 1999. Hoffer has worked in the online community for many years and now he currently works as a management consultant. Sebastian Le Tuan was influential in the establishment of Couchsurfing and his current role is to focus on the vision and mission. Le Tuan ensures that things stay on track and occasionally gets involved in design-related projects. He presently works as a software project designer. Leonardo Bassani da Silveira is the final co-founder and a member of the Board of Directors. He has developed websites for Red Bull and Nokia.

He is responsible for the initial design of the website and currently serves as an advisor, creating strategies for re-design and communicating them. The staff structure includes different teams such as Outreach, Engineering, Operations, Product Management, Legal, and Volunteer teams. The Outreach team facilitates communication between the organization and the couchsurfing community, and also provides support for the Ambassador program. The Engineering department is in charge of managing the website and ensuring its availability to the Couchsurfing community. It also conducts research on new technologies to accommodate the growth of the website’s membership.

The Operations Department is responsible for upholding policies and procedures, ensuring the safety of the Couchsurfing community, and coordinating volunteers. Among the smaller departments within Operations are Product Management and Legal. Product Management handles website planning and implementation, while the Legal Department addresses Couchsurfing’s legal matters, including contract negotiations and support for Member Disputes and Safety. Couchsurfing volunteers are diverse in terms of their race and gender, and they are located all around the world.

These Couchsurfing members volunteer their time virtually to keep the Couchsurfing organization running strong. The teams include the Ambassador Support Team, the “Contact” Help Desk, the Event Approval Team, the Groups Management Team, the Location Fixer Team, the Media Response Team, the Member Disputes and Safety Team, the New Member Welcome Team, the Special Bug Operation Team, and the Translation Team. The Ambassador Program aims to make others aware of the Couchsurfing organization and currently does not enroll new members.

According to the Couchsurfing website, Ambassadors are members who dedicate their time to supporting the CS community. They meet new members, arrange events, provide answers and promote being good hosts or guests. To address the shortage of Ambassadors, Couchsurfing encourages members to actively engage with the local community and plan events in their area.

This program is why I initially felt excited about Couchsurfing. I wanted the ability to reach out and form close bonds with local friends. They have been working on changing this program for more than a year without providing any new information. This is where a non-profit or a B-corporation can fall behind when membership expands beyond the staff’s capacity to handle its functionality without feeling overwhelmed. The focus of Couchsurfing is relatively unknown and intimidating to most people. Hosting a stranger in your home without prior knowledge of that person is not something that average individuals consider.

However, the goal of Couchsurfing is to eliminate the concept of strangers and ensure that you always have friends wherever you go in more than 230 countries worldwide. Couchsurfing is a community of friendly individuals globally who are willing to host you for a drink, coffee, or even for the night. The foundation of Couchsurfing is based on hospitality, whether it be sharing your own hospitality in your familiar area or immersing yourself in a different culture by staying with a local. Additionally, there are numerous local groups organized by moderators that arrange events in their respective areas. For instance, Nashville and Atlanta boast a plethora of engaging activities and gatherings to attend.

It is a means of reconnecting with others in a world dominated by technology. According to my research, the funding sources and structure of Couchsurfing have raised doubts since its early beginnings. Initially, Couchsurfing relied on a funding structure called Member Motivator and Heartfelt Connector. This structure relies on members making monetary contributions to the organization. Members are motivated to donate due to the significant impact Couchsurfing has on their lives or because they recognize the collective benefits it brings.

Counchsurfing promotes member verification by charging a nominal one-time fee of $25. Gathering funds exclusively through member donations can be challenging, particularly when it is a single payment. Nonetheless, if all 3,000,000 members were to contribute $25 individually, Couchsurfing would generate $7,500,000 in revenue. However, the actual amount received has been lower than expected since these donations are voluntary. Furthermore, the uncertainty linked with this funding approach hinders Couchsurfing from depending on a steady yearly income.

The challenges for Couchsurfing and funding are indeed more complex than they may initially appear. The funding structure of Heartfelt Connector depends on individuals being touched by the cause. Couchsurfing is connected to this model as individuals feel incentivized to become verified and also to purchase Couchsurfing merchandise that promotes the cause. This merchandise includes t-shirts and other items, which can be found on the website for further information. The Heartfelt Connector model also aligns with the emotions individuals experience during certain experiences, such as magnetic, growth, or inspiring moments.

If members have had positive experiences with Couchsurfing, they may be inclined to buy gear and become verified by making a one-time donation. This means that Couchsurfing relies on each member to provide an exceptional experience, which will motivate them to connect with other members and donate. However, the Couchsurfing Organization does not actively reach out to members to encourage monetary contributions, so the Heartfelt Connector model is not fully implemented here.

The difficulty in fund raising for this organization stems from the necessity of outreach and member motivation. Similar to Couchsurfing, options for fund raising have mainly been limited to verifying online donations. If Couchsurfing were a non-profit at a local or national level, organizing a fund raiser would be simpler. The task lies in finding ways to generate funds for an online organization. This is where the IRS classification of Couchsurfing becomes significant – whether it is classified as a non-profit or social organization. Drawing the line between these two categories becomes crucial.

Couchsurfing has the potential to be a genuine nonprofit organization because it actively reaches out and offers services for its members. As per the IRS, a 501(c)(3) organization must be established and operated exclusively for exempt purposes as specified in section 501(c)(3), with no portion of its earnings benefiting individual shareholders privately. These organizations, classified as charitable or nonprofit organizations under the IRS code, include public charities, private foundations, and private operating foundations.

Nonprofit organizations must meet specific criteria to qualify for certain benefits. These criteria include being exclusively organized and operated for religious, charitable, scientific, public safety testing, literary, educational, national or international amateur sports competition fostering, or cruelty prevention for children or animals. Additionally, some states offer extra benefits such as exemption from sales tax on purchases and property taxes.

This particular foundation receives support from a small group of donors, and contributions may qualify for tax benefits. The administration of a private foundation can enforce stricter oversight compared to a public charity. Another type is the private operating foundation, which combines characteristics of both a public charity and a private foundation. These entities are categorized as hybrids. In addition to being classified under 501(c)(3), an organization must also ensure its operations and governance comply with applicable regulations.

Ensuring that no director, officer, or private individual is unfairly benefitted by any activities or net earnings is crucial. If the organization shuts down, corporate assets cannot be distributed to any officer or private individual. As we have seen with Couchsurfing, nonprofits are constantly scrutinized for their ability to maintain their nonprofit status.
